Definition
The age–job performance relationship is the empirical association between a worker's chronological age and various dimensions of their job effectiveness. Because "job performance" is multidimensional, the sign and magnitude of the age relationship varies substantially across dimensions: near-zero for core task performance and creativity; positive for citizenship behaviors and safety; negative for counterproductive behaviors, tardiness, and voluntary absenteeism; and near-zero for sickness absence specifically.
Key Ideas
- Three prior quantitative reviews (Waldman & Avolio 1986; McEvoy & Cascio 1989; Sturman 2003) focused narrowly on core task performance and produced inconsistent results (.27, .06, and .03 respectively). The inconsistency owes partly to measurement variation and partly to the performance domain examined.
- Ng & Feldman (2008) is the broadest meta-analysis, covering 380 studies and ten performance dimensions. It shows that the dominant "age = lower productivity" narrative is built almost entirely on the near-zero core task performance domain while ignoring the dimensions where age is beneficial.
- "Older worker" is typically defined at age 40+ per the Age Discrimination in Employment Act (ADEA, 1967), which also sets the legal threshold for protection. Conceptually, age 40 also marks the end of the career establishment stage.
How It Works — Ten-Dimension Framework
Ng & Feldman (2008) organize the ten dimensions into three groups (all effect sizes below are Pearson r; corrected = corrected for range restriction and measurement error):
Core performance:
- Core task performance — effectiveness at the technical tasks of the job. Near-zero age relationship (.02–.06 depending on rater).
- Creativity — generating novel ideas. Near-zero (.01).
- Training performance — learning in structured programs. Slightly negative (−.04), likely inflated by overrepresentation of technology training.
Citizenship behaviors (extra-role; benefit the organization):
- Organizational citizenship behavior (OCB) — prosocial behaviors beyond task requirements. Positive (.06–.21 depending on target and rater). Strongest for OCB directed at tasks (.21 rated by others; .27 corrected).
- Safety performance — compliance with safety rules and reduced injuries. Positive: compliance +.10; objective injuries −.08 (fewer injuries = better performance).
Minimum performance behaviors (attendance and conduct):
- General counterproductive work behaviors (CWB) — intentional harm to organizational interests. Negative (−.09 to −.12).
- Workplace aggression — efforts to harm others at work. Negative (−.08).
- On-the-job substance use — alcohol or drugs during work. Negative (−.07).
- Tardiness — lateness to work. Strongly negative (−.26; −.28 corrected). Self-ratings show a smaller but still significant effect (−.12).
- Absenteeism — general (objective): −.26. Sickness absence: near-zero (.02–.04, slightly positive). Voluntary/nonsickness absence: −.10 (objective). Self-rated general absence: essentially zero (.01).
The sickness vs. voluntary absence distinction is critical: the disability-relevant category (sickness absence) shows essentially no age gradient. General absenteeism measures confound voluntary withdrawal and health-driven absence; studies using archival records show the pattern more clearly than self-reports.
Curvilinear Relationships
Two dimensions show curvilinear rather than linear age trajectories:
Core task performance (inverted-U): By age-group subgroup analysis on supervisor ratings — ages < 30: .04; 31–35: .09; 36–40: .06; 40+: −.05. The positive-to-negative inflection at 40+ is likely partly spurious: age stereotypes embedded in supervisor ratings (not actual cognitive decline) drive the negative slope. There is no credible evidence of sharp cognitive reorganization at age 40. Objective and self-rated measures show smaller, monotone, near-zero effects.
Counterproductive work behaviors (negative concave curve): The negative age–CWB relationship steepens with age. Age group effect sizes: < 25 years: −.01; 25–39: −.12; 40+: −.17. This is not driven by survivor selection alone; older workers genuinely exhibit fewer counterproductive behaviors.
Moderators
Sample characteristics:
- Job complexity: Higher-complexity jobs reduce the positive age–OCB relationship (older workers in demanding roles lack spare capacity for extra-role behaviors) and reduce the positive age–task performance relationship.
- Job tenure: Higher job tenure → more positive age–task performance (more positive age–task, more negative age–CWB). The attraction-selection-attrition (ASA) mechanism: older workers self-select into jobs where they excel.
- Organizational tenure: Paradoxically, higher org tenure → less positive age–task relationship. Older organizational newcomers ("hit the ground running" pressure) outperform longer-tenured peers of the same age.
- Proportion of managers: Negative moderator for both age–task and age–OCB (manager role blurs OCB/task boundaries; terminated performers inflate survivor performance in non-manager pools).
- Proportion of Caucasians: Negative moderator for age–task and age–OCB; minority older workers may exert extra effort due to "double minority" status.
Data collection characteristics:
- Longitudinal vs. cross-sectional: Largely similar effect sizes, but OCB directed at organization strengthens in longitudinal designs (.09 cross-sectional → .22 longitudinal). Only 12% of studies are longitudinal, and the average follow-up is ~11 months — too short to capture intraindividual aging.
- Publication decade: Age–injury relationship has weakened in more recent studies (improved technology, occupational health awareness). The Family and Medical Leave Act (FMLA, 1993) confounds absenteeism measures by reclassifying some absences as leave, mechanically reducing younger workers' measured absence.
Why It Matters
For disability policy and Disability Insurance (DI) research:
- The near-zero age–sickness-absence relationship undermines the assumption that age-driven health deterioration automatically translates into work absence. Sickness absence is primarily driven by health severity and employer accommodation, not age per se.
- The strong negative age–voluntary-absence and age–tardiness relationships indicate that older workers are more reliable on the margin where they have choice, not less.
- The positive OCB trajectory provides a counter-narrative to the pure productivity-loss framing used in some DI policy discussions: organizations lose genuine value when older workers are displaced from employment, beyond just task output.
- The inverted-U in supervisor-rated task performance (with likely age bias above 40) is directly relevant to understanding employer accommodation behavior: biased performance evaluations may reduce employers' willingness to offer accommodations to injured older workers, increasing DI application rates independent of true functional capacity.
For ADEA compliance and Human Resources (HR) practice:
- Using one omnibus "old worker" cutoff at 40 is misleading given the highly dimension-specific nature of age–performance relationships.
- 360° feedback systems that incorporate peer and subordinate ratings alongside supervisor ratings will better capture older workers' OCB and citizenship contributions.
- Training design should shift older workers toward supervisory and mentoring roles rather than competing in technical content where younger workers have cognitive speed advantages.
Open Questions
- How do findings differ for workers above 60 vs. 40–60? Most studies have average sample ages of 36.6, limiting inference about very late careers.
- Does job complexity moderate the positive age–OCB relationship in the opposite direction (high complexity → less positive) because of cognitive resource competition, or because high-complexity jobs themselves select for OCB-high workers?
- How does the FMLA (and analogous leave laws in other countries) affect the absenteeism findings longitudinally? Studies spanning pre/post-1993 confound leave policy changes with aging trends.
- Does the weakening of the age–injury relationship over time reflect genuine improvement in occupational safety for older workers, or survivor bias as injured older workers exit to DI?
